If strategy is no longer a precise map drawn by top management for subordinates to follow; if success is no longer defined by a set of top-down KPIs; if dissent and challenge are considered more valuable than "unified thinking" — then our traditional image of the "heroic leader" — the one who sees far, plans strategically, issues commands, and controls execution — seems to have lost its foundation.
Does this mean that, in the age of "optionality," leadership has become unimportant, even obsolete?
The answer is precisely the opposite. Leadership has not become less important; it has become more important than ever, and also more subtle and complex. But it requires a complete, inside-out "redefinition."
In this chapter, we will complete a "conceptual inversion" of leadership. We will argue that, in an uncertain world, the leader's most important role is no longer a "Planner" holding a blueprint and commanding from on high, but a "Converger" holding a compass and calibrating the direction for the team.

In the history of human exploration of the unknown, there are two fundamentally different navigation tools, representing two entirely different cognitive philosophies: the map and the compass.
A map is a product of the world of "certainty." It is a detailed, static, scaled-down replica of a known territory. A good map marks your starting point, your destination, all feasible paths, every turn at every intersection, the height of every hill, and the depth of every river.
The prerequisite for using a map is that the territory you are exploring is stable and has been fully surveyed. As long as you have a precise map and follow its directions strictly, you will reach your destination safely and efficiently.
In the business domain, traditional strategic planning is essentially a "map-drawing" exercise.
Market research is like surveying the terrain.
Competitive analysis is like marking the positions of enemies and allies.
Financial forecasting is like calculating the distance and required supplies.
The resulting thick strategic plan is the sacred "battle map" distributed to all levels of the troops.
This "map-based" strategic thinking was extremely effective in the industrial era, when markets were relatively stable and change was relatively slow. General Motors, Procter & Gamble, IBM — these former business giants were masters of "map-drawing" and "map-execution."
However, as we described in the introduction, we no longer live in that repeatedly surveyed "old continent." We have been thrown into a vast, fog-covered "new continent" whose terrain is constantly shifting.
In this new continent, a map is not just useless — it is actively harmful.
It gives you a false sense of security: you think you hold the truth, but you are actually clutching an outdated fairy tale.
It numbs your perception: you tend to look only for landmarks marked on the map, while remaining blind to the actual, entirely new terrain features that are not on the map (such as a new river, a newly risen hill).
It locks you in place just when you need to be flexible: when you discover that reality does not match the map, you fall into a state of severe cognitive dissonance. Do you trust your own eyes, or the "authoritative" map?
A compass is the navigation instrument of the world of "uncertainty." It does not provide you with any specific path. It does only one thing, but the most important thing: no matter where you are, no matter how your surroundings change, it always, steadfastly, and reliably points you to where "North" is.
Using a compass means you acknowledge that you have no knowledge of the path ahead. You have no map to rely on. The only things you possess are a clear sense of direction and your own perception, judgment, and adaptability.
You must observe the environment as you move forward. When you encounter a river, you must judge for yourself whether to build a bridge, go around, or find a ford. When you encounter a mountain, you must decide whether to climb over it, go around it, or look for a valley. Every step you take is an autonomous decision based on the big direction of "North" and the real environment of "the present."
In the age of "optionality," the essence of strategy should shift from "drawing maps" to "calibrating the compass."
A "compass-style" strategy has the following core characteristics:
It Defines Direction Through "Mission/Vision," Not Path Through "Plans"
The core of map-based strategy is "What" and "How": what we will "do" in the next five years, and "how" we will do it.
The core of compass-style strategy is "Why" and "Where": "why" we exist (mission) and that distant, inspiring "destination" we ultimately want to reach "where" (vision).
Amazon's vision is "to be Earth's most customer-centric company." Google's mission is "to organize the world's information and make it universally accessible and useful." These are their "North." As for how to realize this vision — through e-commerce, cloud computing, or self-driving cars — these are "paths" that are explored and emerge in the process of "marching north."
It Pursues the Unity of "Firm Direction" and "Flexible Action"
An explorer holding a compass is unwavering in their belief in "North," but extremely flexible and pragmatic in their specific actions at every step.
Bezos summarizes this philosophy as "stubborn on vision, flexible on details."
This means that the organization's senior leadership must repeatedly and tirelessly reaffirm and calibrate the "North" — our mission, our core values, the fundamental principles by which we judge right and wrong — to the entire organization. But at the specific execution level, front-line teams should be given maximum autonomy to find the "paths" that best suit the current situation to achieve the goal.
It Treats "Strategy" as a Verb, Not a Noun
In the "map" model, "strategy" is a noun. It is a document, a "sacred object" created at the end of each year and then shelved.
In the "compass" model, "strategy" is a verb. It is a continuous, dynamic process of "calibration" that runs through the organization's daily work. It is not an annual "big bang," but a weekly, daily, in-every-meeting, in-every-decision, ongoing dialogue between leaders and teams about "are we still heading north?"
Redefining Leadership: From "Chief Cartographer" to "Chief Compass Calibrator"
This shift in core metaphor directly leads to a redefinition of "leadership."
In the "map" era, the leader was the "Chief Cartographer." Their value lay in their ability to see farther and calculate more accurately than others. They were like an omniscient "prophet," drawing up a grand blueprint for the next five years. Their authority stemmed from their "ownership" and "right to interpret" this map. The employee's duty was to execute this map precisely and without deviation.
In the "compass" era, the leader must transform into the "Chief Compass Calibrator."
They admit they have no map: Their first duty is to be frank with the organization: "I do not know the exact path to the future. None of us do. We will have to explore it together." This posture is not weakness, but a profound, reality-based honesty.
Their core work is to ensure everyone's compass points to the same "North": They must spend significant time and energy "evangelizing," telling stories, and articulating the organization's mission and vision, ensuring these grand concepts are internalized as living principles that every employee can use to make judgments in their daily work.
They trust the team's navigation ability: They believe that as long as the direction is right, front-line teams will be able to find the best path through the complex terrain using their own wisdom and perception. They do not "micromanage" their every step, but instead focus on providing them with the best "navigation equipment" (such as information, resources, and tools) and "exploration support" (such as a culture of tolerance).

The shift from "map" to "compass" is the first key to understanding "Convergent" leadership. It requires the leader, first and foremost, to let go of an attachment — an attachment to "certainty" and "control."
They must step down from the pedestal of the omniscient "Planner" and become an "explorer" walking shoulder to shoulder with the team. The most important tool in their hands is no longer a detailed plan, but a powerful, clear "meaning" that can unite hearts and guide direction — that shared "North" that everyone can see clearly, no matter how thick the fog.
Section 2: The Leader's Core Task: Shaping Context, Guiding the Team's "Collective Observation"
If we accept that the leader's role is "Compass Calibrator," then a more specific question arises: in daily work, what exactly should this leader "do"? If they are no longer the "foreman" who makes plans, assigns tasks, and monitors progress, where should their time be spent?
The answer is: shift from creating "content" to shaping "context."
In the traditional "Planner" model, the leader's core work was producing "content." This content consisted of specific strategies, plans, directives, and solutions. They were like a "central processor," receiving information, performing calculations, and outputting "answers."
In the "Converger" model, the leader's core work is to shape "context." They are no longer the one providing "answers," but the one designing "questions," building the "stage," and setting the "rules of the game." They are like the designer of an "operating system," whose goal is not to write every specific application, but to create an "environment" in which countless excellent applications can emerge spontaneously and collaborately.
What Is "Context"?
Context is an invisible, intangible "field" that nevertheless influences our thinking and behavior at every moment. It is composed of a set of shared assumptions, mental models, information flows, and incentive mechanisms.
Put a group of people into a "context" whose core rules are "individual ranking" and "elimination of the bottom performer," and even if they are all kind and pragmatic people, they will soon begin to compete, become wary of each other, and even "rat race."
Put the same group of people into a "context" whose core rules are "shared goals" and "team success," and they will begin to collaborate, share information, and support each other.
People are products of their environment. An exceptional leader understands this deeply. They do not futilely try to change human nature; they wisely shape the "context" that guides the "good" side of human nature (collaboration, creativity, responsibility) to emerge.
The Leader's Core Task: Guiding the Team's "Collective Observation"
Shaping context ultimately serves a deeper goal: guiding the team's "collective observation."
In Advanced Reality (rc), the philosophical source of this book, we put forward a core ontological view: "Certainty" is "converged" out of "observation." This idea can be fully applied to the process of organizational strategy formation.
An organization's future is not a single, pre-existing "optimal solution," but a "possibility base" filled with countless possibilities. The process of organizational strategy formation is essentially a process in which the team, through "collective observation," jointly "converges" from this infinite possibility base onto a path that everyone believes is feasible and worth striving for.
In this process, the leader's role is not to replace the team's "collective observation" with their own "personal observation" (i.e., their own judgment). Doing so wastes the collective intelligence of the team and leads to passive compliance in execution.
The leader's real job is to act as a "Chief Observation Guide." They need to shape the context to guide and improve the quality and efficiency of the entire team's "collective observation."
How to Shape Context to Guide "Collective Observation"?
Leaders primarily use the following four levers to accomplish this core task:
Setting "Observation Boundaries": Defining the Playground
Complete freedom leads to chaos and getting lost. The leader needs to set clear but sufficiently broad "boundaries" for the team's exploration. This boundary is not a "wall" that restricts freedom, but a "playground" where everyone can play safely.
Boundaries are defined by "mission" and "values": "We are a company dedicated to solving human health problems through technology." This sets a boundary. The team can explore any possibilities related to "technology" and "health" within this boundary, but if someone proposes to go into real estate, that is clearly "out of bounds."
Boundaries are reinforced by a "list of things we do not do": Sometimes, clearly telling the team "what we do not do" is more effective at converging possibilities than telling them "what we do." For example, "We will never do anything that compromises user privacy," "We will never enter low-margin, pure price-war markets."
Providing "Observation Lenses": Shared Mental Models
We all observe the world through a pair of colored "mental model" glasses. The leader's task is not to force everyone to wear the same glasses as themselves, but to provide the team with a few high-quality, interchangeable "public lenses" and teach everyone how to use them.
Introduce powerful analytical frameworks: For example, First Principles, Porter's Five Forces, Antifragile thinking, Bayes' Theorem. The leader needs to repeatedly, through real cases, evangelize and apply these mental models within the organization, making them a "common language" for high-quality thinking.
Establish a shared "fact base": Ensure that when the team observes and discusses, they are based on the same set of transparent, reliable data and information. This is the value of "information transparency" emphasized in Chapter Four.
Designing "Observation Processes": Building the Debate Stage
High-quality "collective observation" cannot emerge from disorderly chatter. It requires a carefully designed "process" and "stage."
This is the value of the "Strategic Dissent" meeting explored in Chapter Five. As the chief architect of this "stage," the leader needs to ensure that different "observation perspectives" (such as optimists vs. pessimists, internal vs. external perspectives) are fully expressed and confronted.
Establish a "decision log": Encourage the team to record the process of every important decision: What did we observe at the time? What assumptions were we based on? What alternatives did we consider? Why did we ultimately choose this one? This makes the organization's "observation" process reviewable and learnable.
Incentivizing "High-Quality Observation": Rewarding "Learning" Rather Than "Being Right"
If an organization only rewards those who "guessed right" and punishes those who "guessed wrong," everyone will quickly learn to only offer the safest, most consensus-aligned "observations."
The leader must openly and conspicuously reward: individuals who raised high-quality "dissent" that was ultimately proven wrong but valuable; teams that led an "experiment" that failed but brought valuable learning; employees who bravely admitted "I don't know" and asked a good question.
This sends a clear signal: In this organization, we evaluate not whether the "result" of your observation is correct, but whether the "process" of your observation was rigorous, open, and insightful.

The shift from "content creator" to "context shaper" is a profound self-revolution for the "Convergent" leader. It requires the leader to move the spotlight from themselves to the team.
They are no longer the sole, radiant "protagonist" on the stage, but the "director" who builds the stage, designs the lighting, writes the script framework, and inspires all actors to perform at their best.
Their success is no longer measured by "how brilliant their personal decisions are," but by "how high-quality decisions their team can make without them." This is a higher-level, more leveraged, and more sustainable form of leadership.
Section 3: From "Issuing Commands" to "Asking Good Questions"
If "shaping context" is the "Convergent" leader's core task at the macro level, then how does this new leadership model manifest in micro, daily interactions?
The answer lies in a fundamental shift in communication style: from "issuing commands" to "asking good questions."

It makes the leader the decision-making bottleneck: All problems converge on the leader to handle, greatly consuming the leader's time and energy and slowing down the entire organization's response speed.
It cannot handle complex problems: For complex, uncertain problems with no single right answer, the leader's personal "answer" is often one-sided, even wrong.
A "Convergent" leader, by contrast, sees themselves as a "Chief Question Officer." They believe that the collective intelligence of the team far exceeds their individual intelligence. Their job is not to provide "answers," but to stimulate and guide the team to find "better answers" themselves by asking one "good question" after another.
The Power of a "Good Question"
A "good question" is like a "scalpel" for the mind, capable of:
Cutting through the surface to reach the essence: "How can we increase sales by 10%?" — This is an ordinary management question. "If we were eliminated from the market tomorrow, what would be the most likely reason?" — This is a good strategic question that triggers deep reflection.
Breaking habitual thinking and opening new possibilities: "How else can we optimize our existing product?" — This is a question that spins within the existing framework. "If we started from scratch, completely unconstrained by our existing products and technology, how would we solve our users' fundamental problem?" — This is a good question that opens up entirely new avenues of innovation.
Shifting focus and reshaping dialogue: When the team is stuck in a deadlock of blaming each other ("It's your fault!" "No, it's yours!"), a good leader asks: "How can we ensure we do not make the same mistake next time?" — This question instantly shifts the focus of the dialogue from "dwelling on the past" to "co-creating the future."
Granting responsibility and igniting ownership: "You should do A, B, and C next." — This is issuing a command. "To achieve this goal, what do you think are the three most important things to do? What support do you need from me?" — This is granting a sense of responsibility and ownership through questioning.
The Levels of "Questioning Leadership"
Not all questions are "good questions." The leader needs to cultivate their questioning "skill" like a Zen master. We can roughly divide "questioning" into three levels:
Level One: Questions Focused on "Facts" and "Status"
This is the most basic level, aimed at ensuring everyone shares a common, fact-based understanding of the current situation.

Transforming from an "answer provider" to a "question asker" is an extremely difficult, counter-instinctive self-discipline. It requires the leader to:
- Suppress the "desire to express": When a subordinate comes with a problem, forcefully restrain the impulse of "I know the answer; let me tell you." Before speaking, take a deep breath and ask a question.
- Embrace "silence": After asking a profound question, give the team enough, even potentially "awkward," silence to think. Do not rush to fill the silence with your own thoughts.

When you, as a leader, find that your team meetings are no longer your solo "one-man show," but are filled with intense, high-quality debates sparked by the good questions you asked; when you find that your subordinates no longer come to you to "ask for answers," but come to you with their own carefully considered "answer options" to "discuss" — you have truly embarked on the path of transformation from "Planner" to "Converger."
Section 4: Case Study — How Elon Musk Uses "First Principles" to Converge Possibilities for His Team
Among contemporary entrepreneurs, Elon Musk is undoubtedly a highly controversial yet impossible to ignore figure. He simultaneously runs several "hardcore technology" companies — Tesla, SpaceX, Neuralink — all aimed at disrupting entire industries, achieving seemingly impossible feats.
Musk's leadership style is vastly different from the "empowering" and "servant" leaders we typically see. He is known for "micromanaging," a fiery temper, and extremely demanding standards for employees. On the surface, he seems more like a traditional, autocratic "tyrant" than the "Converger" we advocate.
However, if we penetrate the surface of his behavior and explore the core of his thinking, we will find that Musk is precisely an extremely unique and extreme practitioner of "Convergent" leadership. The indestructible sword he wields to "converge possibilities" is the very thing he repeatedly emphasizes as the foundation of all his decisions — "First Principles."
Through an in-depth analysis of how Musk applied "First Principles" at SpaceX and Tesla to solve problems the entire industry considered "impossible," we can see how a supreme form of "Convergent" leadership can open up an entirely new and superior space of possibilities for the team by reshaping the "definition of the problem."
What Are "First Principles"?
"First Principles" is a concept originating from physics. The ancient Greek philosopher Aristotle defined it as "the first basis from which a thing is known, which cannot be derived from any other proposition or hypothesis."
In other words, First Principles means starting from the most essential, most fundamental, indisputable "facts" of a thing, then reasoning layer by layer to derive a conclusion, rather than relying on "analogy" or "convention."
Musk himself explains it this way:
"Most of the time in our lives, we are reasoning by analogy. We do something because that's how others do it. It's a mental shortcut. First Principles is to boil things down to their most fundamental components — the things you are sure are true — and then reason up from there."
This way of thinking is completely opposite to most people's habits. We are accustomed to starting from "known," ready-made "answers" or "best practices," then making small, incremental improvements on that basis. First Principles demands that we completely and ruthlessly destroy all ready-made "answers," return to the "origin" of the problem, and start thinking again like a child who knows nothing.
Case One: SpaceX and the "Impossible" Cost of Rockets
Before Musk founded SpaceX, the aerospace industry was firmly locked into a powerful "observational consensus": rockets were extremely expensive.
At the time, the quoted price for buying a rocket was typically between $65 million and $400 million. Everyone accepted this "reality." If you asked any aerospace expert, "Why are rockets so expensive?" they would likely give you a series of answers based on "analogy":
- "Because NASA's rockets cost that much."
- "Because that's what Boeing and Lockheed Martin quote."

None of these were answers based on First Principles. They were simply using one "convention" to explain another "convention."
Musk, as an "outsider" to the aerospace industry, refused to accept these ready-made "answers." He began to "observe" the problem anew using First Principles. His reasoning process went roughly like this:
- Problem: We want to build a rocket.
- Destroy existing answers: Forget all existing rocket prices.
- Decompose to the most basic facts: What "matter" is a rocket made of? Answer: It is made of some aerospace-grade aluminum alloys, titanium, copper, carbon fiber, and other materials.
- Explore the cost of basic facts: So, on the commodities market, how much would it cost to buy these raw materials? Musk and his team calculated in detail and reached a startling conclusion: the raw material cost of a rocket was only about 2% of its final selling price!
- Redefine the problem: This discovery completely, disruptively reshaped the entire problem. The question was no longer "How can we reduce the cost of a rocket by 10% from $65 million?" The question became: "What is that other 98% of the cost? How can we eliminate it?"
This entirely new "good question," guided by First Principles, opened up a vast, unprecedented space for innovation for the entire SpaceX team. They realized that the 98% cost was not due to the limitations of physical laws, but to the massive, inefficient supply chain, cumbersome bureaucratic processes, and the core assumption that had never been truly challenged — "single-use" — accumulated over decades in the "government contracting" aerospace sector.
So SpaceX embarked on a series of disruptive innovations:
Vertical integration: Bringing more than 80% of rocket components back in-house for production, dramatically eliminating the markups in the traditional supply chain.

By bringing raw material procurement, cell production, and battery pack assembly all under one roof, and pursuing extreme automation and process innovation, Tesla succeeded, in just a few years, in driving battery pack costs down to a level the industry thought would take a decade to reach. This was the fundamental prerequisite for Tesla's ability to launch the Model 3 — the "people's car" — and ignite the global electric vehicle revolution.
